AI lead automations for independent insurance agencies

People shopping for insurance rarely ask just one agency. In a 2026 field study by Pinch Hit Digital, a Dallas consultancy that sells lead-response systems, a real commercial quote request went to 34 Dallas-Fort Worth independent agencies on a Friday evening. Only two had a person reply over the weekend, and among the agencies that responded at all, the median wait for a human was 63 hours. These recipes make sure every quote request hears back in a minute, while a licensed agent still does the quoting.

3 recipes on this page

  1. Answer quote requests in under a minute
  2. Missed call while you're with a client: text back
  3. Follow up once on quotes that haven't bound

An automated text isn't a licensed agent, so these recipes only thank people, collect their name, the type of coverage and a good time to talk, and offer a booking link. Under the NAIC's Producer Licensing Model Act, selling, soliciting or negotiating insurance takes a license. North Carolina's Department of Insurance, for example, lists scheduling appointments for a producer and recording a consumer's questions for a producer as administrative work, but explaining or discussing coverage or rates, or recommending a policy, as licensed activity. So the texts and the AI never quote or estimate a premium, explain or compare coverage, recommend a carrier, or say coverage is bound or changed. Rules vary by state; check yours with your state department of insurance. Only text people who agreed to texts on your form, and honor STOP or any other reasonable request to stop: the FCC's rules require that within 10 business days. If your agency management system or quoting tool can email you new leads or send a webhook, point it at the same workflows (check its docs; we haven't tested specific products).

Answer quote requests in under a minute

⏱ Setup: 1 hour📶 Beginner

The problem

A business owner fills out your quote form Friday evening and sends the same request to a few other agencies. Whoever answers first gets the conversation.

How it works

  1. Point your website quote form (or your agency management system, if it can send a webhook or new-lead email) at the workflow. Add a consent checkbox for texts to the form.
  2. Bots are dropped. Real requests get a text and email within a minute thanking them, saying a licensed agent will follow up, and offering your booking link. No prices, no coverage advice.
  3. You get an email with their details. If they text back URGENT, your cell gets a text right away, they get a short acknowledgement and the normal reply is skipped.
  4. Texts back get the Twilio signature check: 403 if not from Twilio.
Realistic monthly cost≈ $14.25 + €20/mo
How we got this number
  • Twilio local number$1.15
  • Texting registration (A2P 10DLC) monthly fee$2
  • ~100 text segments sent + received$0.83
  • carrier fees on ~50 outbound texts$0.25
  • ~50 AI-written replies$0.02
  • Automation platform (or self-host n8n free)€20
  • Calendly Standard booking link with automatic reminders (one seat, billed yearly)$10

Assumes ~50 quote requests a month. Calendly's Standard plan is what adds automated meeting reminders; its free plan (one event type, no automated reminders) works if you'll remind people yourself. n8n Cloud Starter is billed in euros; self-hosting n8n removes that line. Prices are list prices checked 2026-10-26; see every source.

Plus one-time texting registration (A2P 10DLC): about $19.50 (low-volume brand + campaign vetting). Source

Missed call while you're with a client: text back

⏱ Setup: 1-2 hours📶 Beginner

The problem

You're on the phone with a carrier or walking a client through a renewal when a new prospect calls. They don't leave a voicemail; they call the next agency.

How it works

  1. Get a Twilio number that forwards to your office line or cell.
  2. If nobody picks up, the caller gets a text asking for their name, the type of coverage and a good time to call, with your booking link. It asks them not to text Social Security, license or policy numbers.
  3. Need an agent today? They reply URGENT and your cell gets a text right away. They get a short acknowledgement (coverage can't be started or changed by text) and the normal reply is skipped.
  4. Other replies get a short AI answer that never quotes a price or gives coverage advice, and you get an email.
  5. Before anything else, it checks the request really came from Twilio (signed with your auth token). Anything else gets a 403 and stops.
Realistic monthly cost≈ $9.41 + €20/mo
How we got this number
  • Twilio local number (skip if you already have one for another recipe)$1.15
  • Texting registration (A2P 10DLC) monthly fee$2
  • ~160 text segments sent + received$1.33
  • carrier fees on ~80 outbound texts$0.40
  • ~200 inbound call minutes$1.70
  • ~200 minutes forwarded to your office or cell$2.80
  • ~80 AI-written replies$0.04
  • Automation platform (or self-host n8n free)€20

Assumes ~80 missed calls a month. n8n Cloud Starter is billed in euros; self-hosting n8n removes that line. Prices are list prices checked 2026-10-26; see every source.

Follow up once on quotes that haven't bound

⏱ Setup: 1 hour📶 Beginner

The problem

You sent the quote and they said they'd think about it. In Ipsos's 2020 mystery shop of 12 Swiss car insurers, only 5 of the 58 shoppers who got a first call were ever called back and asked for their decision.

How it works

  1. Keep open quotes from people who agreed to texts in a Google Sheet: name, phone, and the date the quote went out (as last_visit).
  2. Every morning at 10, the workflow texts a few of them (you set the daily cap) whose quote went out 4+ days ago and who haven't been texted about it yet. Each quote gets one text, with your booking link.
  3. Replies come to your email. If someone replies with the word URGENT, your cell gets a text right away, they get a quick 'got it', and the normal reply is skipped.
  4. When someone buys, says no or asks you to stop, delete the row or put an x in opted_out so they're never texted again.
  5. The reply webhook gets the Twilio signature check (403 if not from Twilio).
Realistic monthly cost≈ $3.85 + €20/mo
How we got this number
  • Twilio local number (skip if you already have one for another recipe)$1.15
  • Texting registration (A2P 10DLC) monthly fee (skip if already counted)$2
  • ~60 text segments (~40 follow-ups plus replies)$0.50
  • carrier fees on ~40 outbound texts$0.20
  • Automation platform (or self-host n8n free)€20
  • Google Sheet of open quotes$0

Assumes ~40 open quotes a month, one text each. Uses the same booking link as the quote-request recipe. n8n Cloud Starter is billed in euros; self-hosting n8n removes that line. Prices are list prices checked 2026-10-26; see every source.
